Winning back a regular who stopped coming
Almost nobody decides to stop being your customer. They change jobs, take a holiday, get out of the habit, and never consciously choose not to come back. That is good news, because drift is much easier to reverse than a decision.
Define 'gone quiet' from your own rhythm
Three weeks without a visit means something very different for a daily coffee habit than for a monthly haircut. The useful definition is roughly three times the normal gap between visits — long enough that it is not a holiday, short enough that they still remember you.
For a café where regulars come twice a week, that is about three weeks. For a salon on a six-week cycle, it is more like four months. Getting this wrong in the impatient direction is the more common mistake, and it is the one that annoys people.
Reach them before the habit is gone
The window matters more than the offer. A message at three weeks lands while your café is still the default in their head. The same message at three months is asking them to form a new habit, which is a much bigger favour to ask.
This is the strongest argument for automating it. A rule that fires the moment someone crosses your quiet threshold reaches everyone at the right point in their own drift, which no manual send can do.
What to actually say
Short, specific, and with a reason. 'We miss you' is not a reason. 'Your card still has 6 stamps on it, and your next coffee is on us this week' is a reason, and it works because it reminds them of value they already own.
- Lead with what they have, not what you want.
- Give a deadline — a week is enough to create urgency without feeling like pressure.
- Make it redeemable without any preparation. Anything that needs a code typed in loses most of the people it reached.
- Send once. A second win-back to someone who ignored the first is how a pass gets deleted.
The mistake that makes it backfire
Offering lapsed customers a better deal than loyal ones, visibly. If your regulars work out that going quiet for a month earns a free coffee that showing up every day does not, you have taught them exactly the wrong lesson.
Keep win-back offers modest and time-boxed, and put your real generosity into the card itself, where the people who come most get the most.
